สรุปรายงาน KPI ประจำเดือนสิงหาคม 2559

ในเดือนนี้ มีทั้งหัวข้อที่บรรลุเป้าหมายและไม่บรรลุเป้าหมาย ซึ่งมีสาเหตุ ดังนี้
1.ยอดขาย 3.0 ล้านบาทต่อเดือน ยอดขายลดลงจากเดือนที่แล้ว จาก 2,615,000 บาท เป็น 812,000 บาท
- ไม่บรรลุเป้าหมาย คิดเป็นอัตราการบรรลุเป้าหมายได้ 27.1 %

สาเหตุ ที่ทำให้ยังไม่บรรลุเป้าหมาย ได้แก่
1.1 เนื่องจากแม่พิมพ์ยังไม่ได้รับอนุมัติ ทำให้ไม่สามารถเก็บเงินค่าแม่พิมพ์ได้ ได้แก่
MET065-00-0 STATOR S.ASSY ราคา 1,500,000 บาท (รอ]ลูกค้า Approve burr)
NTC029-00-0 1K685-499 ราคา 1,100,000 บาท (รอเอกสาร Approve การเก็บเงินก่อน Modify)

1.2 เนื่องจากชิ้นส่วนแม่พิมพ์ทำเสร็จแล้ว แต่ยังไม่ได้รับ PO รวมเป็นเงิน 635,910 บาท ถ้ารวมกันกับยอดขายจริง = 1,442,920 บาท คิดเป็น 48.097%

ทำให้ในเดือนนี้ มียอดขายไม่ได้ตามเป้าหมายที่ตั้งไว้
1.3 แม่พิมพ์ที่ทำการผลิตเสร็จและส่ง Sample ให้ลูกค้าแล้ว แต่ยังไม่ได้รับการอนุมัติและยังไม่ได้รับ P/O

แนวทางแก้ไข
มอบหมายให้แผนก Injection เป็นผู้ติดตาม P/O และเอกสารการอนุมัติแม่พิมพ์จากลูกค้า ซึ่งในส่วนของบริษัท NIKON มีการตอบกลับมาว่าสามารถส่ง P/O ให้ได้ภายในสิ้นเดือน
กันยายนนี้
2. มีผลกำไรขั้นต้น เพิ่มขึ้น 15 % ค่าที่ตั้งไว้ต้องไม่ต่ำกว่า 450,000 บาท/เดือน ค่าที่ได้จริง 106,000 บาท
- ไม่บรรลุเป้าหมาย คิดเป็นอัตราการบรรลุเป้าหมายได้ 23.6 %

สาเหตุ
- ไม่บรรลุเป้าหมายเนื่องจาก ยังไม่ได้รับอนุมัติแม่พิมพ์และ P/O จากลูกค้า

มอบหมายให้แผนก Injection เป็นผู้ติดตาม P/O และเอกสารการอนุมัติแม่พิมพ์จากลูกค้า

3. จำนวนการเคลมจากลูกค้าลดลง 50 % ค่าที่ตั้งไว้ต้องไม่เกิน 1 Item/เดือน ค่าที่ได้เท่ากับ 0 Item
- บรรลุเป้าหมาย คิดเป็นอัตราการบรรลุเป้าหมายได้ 100 %
สาเหตุ
เนื่องจากในเดือนนี้ไม่มีการเคลมจากลูกค้า ทำให้บรรลุเป้าหมายที่ตั้งไว้

4. อัตราการเกิดงานเสียลดลง 50 % งาน NG เป้าหมายที่ตั้งไว้ต้องไม่เกิน 3 Item ต่อเดือน
- ไม่บรรลุเป้าหมาย คิดเป็นอัตราการบรรลุเป้าหมายได้ 0.0 % (มีงาน NG เกิดขึ้น 4 Item )
สาเหตุ เนื่องจากในเดือนนี้มีงาน NG เกิดขึ้นทั้งหมด 4 Item ไม่บรรลุเป้าหมายที่ตั้งไว้ 3 Item/เดือน ซึ่งเกิดจากงานเสียจากพนักงานใหม่หรือพนักงานเก่า อาจมีการข้ามขั้นตอนของวิธีการปฏิบัติงาน ซึ่งเกิดจากหลายสาเหตุ ได้แก่

1) สาเหตุจากการดู Drawing คิดเป็นเปอร์เซ็นต์ได้ 50%
2) สาเหตุจากการ Setting งานผิดพลาด คิดเป็นเปอร์เซนต์ได้ 25%
3) สาเหตุจาก Skill คิดเป็นเปอร์เซ็นต์ได้ 25%

และในแต่ละ Process พบงาน NG เกิดขึ้น ดังนี้
- Process FG 3 Item
- Process WED 1 Item


4.1 ค่าใช้จ่ายที่สูญเสียของงานเสียลดลง 50 % ค่าที่ตั้งไว้ต้องไม่เกิน 70,271.17 บาท/เดือน ค่าที่ได้เท่ากับ 57,233 บาท
- ไม่บรรลุเป้าหมาย คิดเป็นอัตราการบรรลุเป้าหมายได้ 100 %
สาเหตุ
เนื่องจากในเดือนนี้ มีงานเสียลดลงจากเดือนที่แล้ว และส่วนใหญ่เป็นงานเสียที่เกิดขึ้นจาก Process KENMA และ WED ซึ่งเป็น Process ที่ใช้เวลาในการทำงานไม่มากนัก จึงทำให้สูญเสียค่าใช้จ่ายไม่มาก

จัดให้มีการทบทวนทักษะของพนักงานเก่า และอบรมเพื่อเพิ่มทักษะให้กับพนักงานใหม่

4.2 เวลาที่สูญเสียของงาน NG ลดลง 50% ค่าที่ตั้งไว้ต้องไม่เกิน 136.17 ชั่วโมง ค่าที่ได้คือ 146.8 ชม.
- ไม่บรรลุเป้าหมาย คิดเป็นอัตราการบรรลุเป้าหมายได้ 0.0 %
สาเหตุ เนื่องจากมีงานเสีย 1 ITEM ที่ต้องผ่านกระบวรการ EDM ซึ่งเป็นกระบวนการที่ใช้เวลานาน แล้วจึงกลับมาแปรรูปใน Process KENMA อีกครั้ง ทำให้สูญเสียระยะเลาในการทำงานไปเกินเป้าหมายที่ตั้งไว้

จัดให้มีการทบทวนทักษะของพนักงานเก่า และอบรมเพื่อเพิ่มทักษะให้กับพนักงานใหม่

สาเหตุ
เนื่องจากเวลาในการทำงานของเครื่องจักรไม่พอ สาเหตุจากพนักงานที่มาปฏิบัติงานในเครื่องจักรนั้นมีการทำ Process Assy ทำให้เครื่องจักรของ Process FG ไม่ได้ตามเป้าหมายที่ตั้งไว้

EDM ลดลงจาก 82.29% เป็น 73.65%
WED,EDH เพิ่มขึ้นจาก 125.49% เป็น 126.35%
JM ลดลงจาก 69.11% เป็น 79.75%
เวลาการทำงานทั้งหมดคิดเป็น 68.71% ไม่บรรลุเป้าหมายตามค่าที่ตั้งไว้ 71.3 %
